I teach Pyrography a few times a year and find it useful to first turn a photo into a black and white image. The essence of this art form is all about controlling Values. Real dark areas(heavily burned) and real light areas ( no burning), than everything in between.

I teach my students to do the darkest areas first. Save the lightest for last. learn techniques for all the mid range values, dots, smoking, toe, heal stuff.

Sometimes I'll use a transfer technique on my wood burnings. I'll take a print out of my image and go over it in conte crayon for a rub transfer. A friend of mine mentioned citra solv but not sure how that would burn.
